Vesting unlocks: The original sin of token design
2026-05-08 –, Sladkovský Stage

Calendar vesting pays teams on a schedule instead of performance. This talk explores revenue-gated unlocks and automated wind-down mechanisms to encode accountability directly into token design, aligning incentives with usage and creating credible signals of progress or failure.

Token projects typically share two structural design flaws:
1) insider tokens unlock on a schedule unrelated to performance, and
2) protocols lack credible ways to fail.

Calendar vesting creates a perverse equilibrium. Teams are incentivized to develop and maintain appearances while awaiting token unlocks, rather than working to grow usage and revenue. Tokenholders watch dilution on a predictable schedule with no insider knowledge and no reliable mechanism to distinguish a thriving protocol from one that is stagnating. The result is structural misalignment: token unlocks continue, regardless of whether real economic value is being created.

Revenue-gated unlocks offer a different model, tying token unlocks to cumulative protocol fee revenue. Teams earn when the protocol earns. And tokenholders get a legible, on-chain signal --> if tokens are unlocking, the protocol is generating value.

Protocols also need credible failure modes. Automated wind-down (ie. encoded failure criteria, treasury return, withdraw-only mode) should influence incentives before it ever triggers. Governance can initiate wind-down, but zero-cost-basis insiders (eg. team, advisors, airdrop recipients) shouldn't get to vote on it or claim recovery distributions from a treasury unwind. Those who paid decide, and those who didn't, don't. Teams that can be shut down are teams that must deliver.

Both mechanisms share a principle: accountability should be encoded directly into protocol design. These are not theoretical ideas, and they can be implemented today.
